How to estimate workflow automation savings
Start with one repeatable workflow, such as preparing a quote, matching an invoice, or sorting an incoming enquiry. Measure its current workload before estimating what automation could change. Use a normal working week rather than your busiest day, and include time spent checking results and correcting mistakes. Your estimate will be more useful if the person doing the work reviews the inputs.
Enter the number of people, the weekly tasks per person, the minutes each task takes, and the fully loaded hourly cost. Because the calculator multiplies tasks by people, do not enter the whole team's weekly task count and then multiply it again. If you only know the team total, set people to one and use that total as tasks per week. Use the hourly cost that fits the roles doing this work.
Monthly hours equal tasks per week × minutes per task × people ÷ 60 × 4.33. The calculator multiplies those hours by your assumed reduction in manual effort to estimate hours saved. Multiplying hours saved by hourly cost gives the value of that capacity. The reduction percentage is your planning assumption; the tool does not measure it or predict an implementation result.
For a worked example, suppose one person completes 20 tasks each week at 15 minutes per task. That is five hours weekly, or 21.65 hours monthly. Assuming a 50% reduction would free about 10.8 hours monthly. At £30 per hour, that capacity is worth about £325 per month before costs. These are illustrative inputs, not typical savings or evidence from a customer project.
Compare a conservative case with your expected case. Include remaining human review, exceptions, software subscriptions, implementation costs, training and ongoing support when deciding whether a project is worthwhile. Released time becomes a cash saving only when actual spending falls; otherwise it is capacity your team can use for other work. Validate the assumptions in a small pilot before relying on them in a budget.
